Freight-Spend Consulting: Find the Money Hiding in Your Bill

Most shippers overpay without knowing it. Here's where the money hides in your freight bill and how to get it back.

You approved a rate. You booked the load. Then the invoice showed up with charges nobody quoted you, and the number was 20% higher than the number you signed off on. If that sounds familiar, the money isn’t disappearing by accident. It’s hiding in places most shippers never look, and a freight bill is where it hides best.

Here’s the thing: the cheapest quote is almost never the cheapest shipment. What you pay is the quote plus everything that gets tacked on after the freight moves. Freight-spend consulting is just the work of pulling those two apart and figuring out where you’re bleeding money you didn’t need to spend.

Where the money actually hides

After enough years of reading invoices, you learn that overspend clusters in the same few spots. Look here first.

  • Accessorials nobody planned for. Reweighs, reclasses, liftgate, detention, redelivery. Individually they look small. Across a year of shipments they add up to a line item that could have funded a better base rate.
  • Density and linear-foot charges on LTL. Big LTL networks apply density minimums and linear-foot (cubic-capacity) charges to freight that’s light for its size or long and hard to handle. If you ship low-density or oversized product on standard LTL, these can raise your cost substantially. Most shippers never see them coming because they’re buried in the class and dimension math.
  • Wrong mode for the freight. A load that keeps getting hit with linear-foot charges on LTL might belong on partial flatbed instead. A container sitting at the port racking up demurrage might need a transload, not another day of waiting.
  • Reclasses. You quote a class, the carrier inspects and reclasses it, and the bill doubles. This is one of the most common ways a clean quote turns ugly.
  • Paying for a full truck you don’t fill. If you’re booking full truckloads for freight that only fills part of a trailer, you’re renting empty space.

Reading your own bill like an auditor

You don’t need a consultant to start. Pull your last three months of invoices and match every one against its original quote. Circle every charge that wasn’t on the quote. Then ask a simple question about each: was this avoidable, or was it the cost of shipping the wrong way?

Avoidable charges come from bad information at booking. If your dimensions or weights are off, you’ll pay for it in reweighs and reclasses. If your freight description is vague, you’ll pay for it in class disputes. Tightening up what you tell the carrier at booking removes a whole category of surprises.

The deeper savings come from the pattern. One reclass is a mistake. A reclass on the same product every month is a signal that the product is on the wrong service, and that’s where a real conversation about mode and packaging starts to pay for itself.

The point isn’t the lowest quote

The point is the lowest total. A base rate that looks a little higher but comes with no reclass, no linear-foot surprise, and a human who answers the phone when something changes will beat the cheapest quote on paper almost every time.
